Your First Marketing Hire Will Make or Break Your Series A. Most Founders Get It Wrong

The debate about the first marketing hire happens in almost every Series A boardroom in Europe. Demand generation specialist? Brand lead? VP of Marketing? Head of Growth? The right answer depends entirely on a question most companies haven't answered clearly enough: what does this business actually need from marketing right now?

I have been part of this conversation many times, as the person being hired, as the advisor helping a founder make the decision, and as the fractional CMO bridging the gap while the search for a permanent leader is underway. The pattern I see most consistently is that companies make any choice before they have answered the prior question: what does a successful marketing function look like in eighteen months?

Working backwards from that answer changes the hiring conversation entirely.

The three things a Series A company actually needs

At Series A, there are three things a marketing function needs to deliver, and most job descriptions ask for all three, which makes it nearly impossible to hire for any of them well.

The first is ICP clarity. Not a general sense of who the target customer is, but a rigorously validated profile of the customer who converts, pays the right price, stays, and refers. This requires primary research, campaign testing, commercial analysis , and someone who can interpret the signal without confirmation bias.

The second is pipeline architecture. A system for generating qualified demand that is repeatable, measurable, and connected to sales in a way that creates shared accountability. This is not a set of campaigns. It is a commercial operating model for how the company finds, engages, and converts its best customers.

The third is the investor narrative. The marketing strategy should be legible not just to the sales team but to the next investor. What is the company's market position? What is the category it is defining or leading? What are the commercial signals that suggest the growth trajectory is real and sustainable? This is marketing at its most strategically valuable, and it is the thing most demand-generation-first hires do not do.

Why demand generation-first hiring often creates problems

Hiring a demand generation specialist as the first marketing leader is a very common choice, and it makes intuitive sense, you need pipeline, you hire someone who generates pipeline. The problem is that demand generation optimises for volume, not for value. A talented demand generation hire will fill the top of the funnel. Whether that funnel is pointed at the right customers, in the right way, with the right message, is a different question entirely and it requires a different kind of thinking.

At Hurree, when I was brought in, the company had a sophisticated paid advertising operation generating significant volume. The ICP was too broad, the channel mix was misaligned with where the target customer actually spent their attention, and the conversion rates at every stage of the funnel were well below what the volume suggested was possible. The problem was not execution. It was architecture. And architecture-level problems require architecture-level thinking, which is a different capability from campaign execution.

The profile worth hiring for

The most valuable first marketing hire for a Series A B2B company is what I think of as the player-coach, someone who can diagnose the commercial problem, design the system to address it, and execute the first phase of that system themselves while building the team underneath them. This person does not exist at every level of the market. But they do exist, and the way to identify them is to ask different questions in the hiring process.


  • Not: what campaigns have you run? But: describe a time you rebuilt a go-to-market from scratch. What was the diagnosis? What did you change? How did you measure it?

  • Not: what tools do you use? But: how do you think about ICP validation, and what does good evidence look like?

  • Not: what is your approach to content? But: how do you connect your content strategy to the pipeline metrics that matter to the CFO?


These questions filter for commercial judgment, not just marketing capability. And commercial judgment is the thing that determines whether your first marketing hire creates leverage for the business or creates activity for themselves.

The fractional model exists, in part, because this profile is hard to hire for full-time at Series A. A fractional CMO with the right background can validate the ICP, build the first version of the pipeline architecture, and help you understand what you actually need before you hire permanently. That sequence : diagnose, design, then hire, tends to produce much better outcomes than the alternative.

Before your next marketing hire, it is worth spending an afternoon writing down what the marketing function should be able to do in eighteen months that it cannot do today. That document will tell you more about who to hire than any job description.

Vừa mở lên là thấy bài soi cầu theo ngày hiện rõ ngay tiêu đề, kiểu “Soi cầu MB ngày 3 9 2026” nên không phải đoán đang nói ngày nào. Mình cũng để ý phần dự đoán XSMB hôm nay họ tách riêng thành mấy khối ngắn, nhìn lướt là nắm được ý chính chứ không bị dính một cục chữ dài. Cuộn xuống đọc trên điện thoại vẫn ổn, chữ chia đoạn dễ theo dõi. Nói chung cảm giác trang gọn gàng, nhất là mấy heading ngày tháng đặt ngay đầu bài nên nhìn…

Mình chơi xổ số kiểu cho vui, coi như giải trí sau giờ làm nên không đặt nặng chuyện phải trúng. Trước đây nghe người ta bàn về “cầu kèo” các kiểu mình cũng nghi nghi, nhưng theo dõi một thời gian thì thỉnh thoảng thấy có vài dạng lặp lại làm mình chú ý. Mỗi lần đọc nhận định ở đâu đó, mình thường ghi lại vài ý ngắn rồi chờ kết quả để tự đối chiếu, tránh bị cảm xúc dắt mũi. Mình lâu nay chỉ coi cầu kiểu cho vui thôi, chứ không đặt niềm tin tuyệt đối vì lúc đúng lúc sai là chuyện bình thường. Nhưng dạo gần đây mình thử ngồi ghi chú lại mấy kỳ liên tiếp, tự nhiên thấy có vài đoạn nhịp lặp nhìn cũng hay, nhất là khi muốn kiểm chứng cảm giác của mình có bị “ảo” không. Có lần mình thử đọc theo một hướng phân tích trong Soi cầu Việt, thấy họ diễn giải có lý lẽ nên dễ theo hơn kiểu đoán đại. Dù vậy mình vẫn tự đặt giới hạn, coi như giải trí và tập kiên nhẫn, không để ảnh hưởng tâm trạng. Mình thích nhất mấy chỗ…
